Senior security leadership without a full time hire
Security has landed on whoever was standing closest. Usually the CTO, sometimes a senior engineer who once fixed a firewall rule and has been the security person ever since, occasionally the founder.
What's actually happening
The work does not care that nobody owns it. Customer questionnaires arrive weekly. An audit needs running. The board wants a view. Someone has to decide which tools to buy, review the vendors, answer the regulator, and pick up the phone at 2am when something breaks. All of it is senior work, and all of it gets squeezed into the margins of a job that was already full.
Hiring a full time CISO solves it, and creates two new problems. The compensation is significant for a company at your stage, and you get one person's experience. Cloud, application security, compliance, privacy and incident response rarely live in the same head at the same depth.
